The Year the Cash Ran Out
Through 2024, AI infrastructure was funded almost entirely from free cash flow — Apple-style balance sheets writing cheques for GPUs. Then the numbers outran even those balance sheets. In 2025, the major hyperscalers and AI infrastructure players raised $121 billion in new debt — roughly four times their five-year average Bloomberg / SIFMA data, Dec 2025.
The shift is structural, not seasonal. Combined 2026 capex guidance of roughly $725 billion exceeds even the largest companies' combined free cash flow Company guidance, aggregated by Bloomberg. The gap is being filled by bonds, equipment leases, structured credit, and off-balance-sheet vehicles.
Equity-funded booms end in write-downs. Debt-funded booms end in obligations. Interest must be paid whether or not the data centre finds tenants. As Prof G (Scott Galloway) put it in July 2026: the industry has moved from "we have so much cash we don't know what to do with it" to borrowing at scale to keep the buildout alive.

The $1.65 Trillion Question
In July 2026, an analysis by Prof G Media drawing on Bloomberg data estimated $1.65 trillion in hidden AI-related debt across Big Tech balance sheets — bonds, leases, and structured obligations that do not appear as headline "debt" in the way investors traditionally read it Prof G Media / Bloomberg, Jul 2026 Partly substantiated.
The "hidden" part matters. Much of the buildout is financed through:
- Off-balance-sheet vehicles — special-purpose entities that buy GPUs and lease them back, keeping the liability off the parent's headline balance sheet
- Equipment financing and capital leases — obligations that look like operating costs until you read the footnotes
- Private credit — non-bank lenders writing AI infrastructure loans with no public disclosure. Oracle's $18B September 2025 bond was the largest investment-grade corporate deal of the year, and Citi noted Oracle had become the largest IG non-financial issuer. Its cloud backlog ($523B, up 438% YoY) is overwhelmingly one customer — OpenAI — whose own commitments are funded by circular investment flows (see Thread 02). When a bond is repaid from backlog revenue that depends on the borrower's own ecosystem, credit analysts start asking who is really underwriting whom.
CoreWeave: The Leveraged Model
CoreWeave is the purest expression of debt-funded AI. The company went public in March 2025 carrying roughly $15 billion of debt against about $1.9 billion of annualised revenue — a leverage ratio that would be extreme in any industry SEC filings / The Register. Its model: borrow against GPU contracts, buy more GPUs, sign more contracts, borrow again. NVIDIA itself backstopped $6.3 billion of CoreWeave's capacity pre-purchases The Register.
The bull reading: CoreWeave's contracts are long-dated and with creditworthy counterparties (Microsoft, OpenAI). The bear reading: it is a leveraged carry trade on GPU rental prices, and its collateral is the most depreciating asset class in technology.
The Depreciation Time Bomb
GPUs are not buildings. They are inventory that computes. The industry standard is to depreciate servers over 5–6 years, but the useful economic life of a frontier training GPU may be 2–3 years before the next architecture makes it uneconomic — NVIDIA's own product cadence is roughly annual Company filings / analyst notes Partly substantiated.
If GPUs are worth far less after three years than their books say, then today's reported profits overstate reality and tomorrow's write-downs will be enormous. Michael Burry has argued the hyperscalers are understating depreciation by tens of billions per year. The companies dispute the premise. No neutral audit has settled it. Compounding the risk: resale values for used GPUs have already shown sharp drops between generations Secondary-market pricing data, 2025. Debt secured against collateral that halves in value every product cycle is a structure the telecom industry recognises — it ended in bankruptcy.
